What Is Inventory Shrink?
Inventory shrink is the difference between what your records say you should have on hand and what a physical count reveals. In grocery retail, shrink typically runs 2–3% of sales and is one of the largest controllable costs in the business. It includes markdowns, spoilage, damaged goods, administrative errors, and theft. Understanding the breakdown between known losses (recorded markdowns and waste) and unknown shrink is the first step toward reducing it.
Known vs. Unknown Shrink
Known shrink — markdowns and recorded waste — is visible in your POS and receiving systems. It’s the produce you wrote off, the meat you marked down at close. Unknown shrink is what remains after accounting for known losses: the gap that only surfaces during physical inventory. High unknown shrink signals process breakdowns in receiving, scanning accuracy, or loss prevention. This calculator separates the two so you can see where the dollars are going.
